The challenge

Leads arrived from four sources — the website contact form, a Meta Ads landing page, referrals via WhatsApp, and a Google Business Profile message button — each landing in a different place. Nobody owned the intake; whoever happened to check the shared inbox first replied, or nobody did.

Every lead got an automatic WhatsApp acknowledgment within seconds ('Thanks for reaching out — here's what happens next') so the silence gap disappeared immediately, even before a human touched it.

A lightweight qualification layer asked 2-3 questions via WhatsApp button replies (budget range, project type, timeline) and scored the lead before it ever reached an account manager — so AMs opened a CRM card that already told them who was worth calling first.

Routing logic assigned each qualified lead to the next available account manager round-robin, with a Slack ping and a CRM task created automatically, and an escalation ping to the founder if a lead sat unassigned for more than 15 minutes.

All of it landed in their existing CRM via API — no new tool for the team to learn, just a fuller card waiting for them when a lead came in.

The results

Median first response time dropped from just over 6 hours to under 4 minutes, driven almost entirely by the automatic WhatsApp acknowledgment plus routing — no new hire required.

Lead-to-first-call conversion rose 34% over the following quarter, concentrated in leads that arrived outside business hours, which had previously gone stale by morning.
